How I audit a business, from the first conversation to revenue.

One real prospect, end to end: Arise & Shine Unisex Salon, Kalyan Nagar, Bengaluru. Market research, audience, web design, SEO, content, paid media, booking, retention, the monthly numbers and the budget. Every step shows what I checked, what I found, what I'd do, and how it reaches revenue.

The ask

Day 0: the owner asks for help.

The salon is opening new branches and wants marketing help. Before I quote anything, I audit from public data, so the first conversation is about their numbers, not my services.

  1. Sat 10 OctVisit & first conversation

Owner explains: new salon, more branches planned, wants marketing help.

  2. Sun 11 OctPublic research

Website source, Google listing, reviews, prices, offers, 17 competitors, search results.

  3. Mon 12 OctAudit + proposal

27-page audit, real phone screenshots, before/after designs, live proposal site.

What I ask in the first conversation

  1. What does a good month look like: revenue, bookings, new clients?
  2. Which services make the most money, and which do you want to sell more?
  3. Where do clients come from today: walk-in, Google, Instagram, referral?
  4. How do bookings happen: call, WhatsApp, walk-in, software?
  5. Do clients come back? How do you know?
  6. What have you spent on marketing, and what came back?
  7. What is fixed: hours, prices, staff, branches?
  8. What would make the next 90 days a success for you?

What I check before I reply

  • Website page source, title, robots tag, speed, every link
  • Google listing rating, reviews, hours, categories, photos
  • Prices & offers the ticket ladder and contradictions
  • Competition every salon within 1.5 km
  • Search who wins the brand, "best salon" and treatment searches
  • Social & booking Instagram, WhatsApp, booking platforms
  • Consistency phone numbers, addresses, hours everywhere

No logins needed for the first pass. Access comes only if we work together.

11

Marketing vs pre-marketing

What marketing can move, and what it can't.

Three layers. Pre-marketing fixes come first; marketing creates and converts demand; the salon floor turns visits into regulars. In the model, marketing alone moves roughly 45–75% of the growth.

Layer 1

Pre-marketing

Fix the foundation. Marketing on a broken base wastes money.

  • Remove noindex, real title
  • One phone number, address, hours
  • Consistent prices; no duplicate packages
  • Tracking and "how did you hear"
  • Booking flow that confirms
Layer 2

Marketing

Create and capture demand, then convert it.

  • Treatment pages, SEO, AEO
  • Google profile, review engine
  • Instagram rhythm, stylists as brand
  • Ads: hero treatments, after 7 pm, bridal
  • WhatsApp reminders and win-back
Layer 3

The salon floor

What only the business can do. Marketing can support it, not replace it.

  • Rebook at the counter
  • 2-minute consultation in the chair
  • Membership terms and pricing
  • Service quality and wait time
  • Staffing the evening slots

How much of the growth is marketing's? Set it yourself.

The growth in the revenue model (next stage) splits across four levers. New clients are marketing's. The other three are shared. Set marketing's share of each:

Lever shares come from a Shapley split of the illustrative model below: new clients 27%, return rate 31%, visits a year 29%, average bill 13% of the uplift. The marketing share is an assumption you set Illustrative

12

Growth → revenue

From growth to retention to revenue.

Salons grow on the second visit. Revenue = new clients × return rate × visits a year × average bill. Small moves in each multiply.

When each client should come back

Industry rule of thumb, to be set with the stylists. This is when each reminder goes out.

Where the ×2.3 comes from

Today 60 / 35% / 6 / ₹1,800 → after 75 / 50% / 8 / ₹2,000: ₹3.0 L → ₹6.8 L yearly value of one month's new clients. Every input invented for arithmetic only, not Arise & Shine data Illustrative

To make it real, I'd need

  • New vs returning clients per month, from billing
  • Average bill by service and stylist
  • Chair utilisation by day and hour
  • No-shows and late cancellations
  • Where clients heard of you, asked for 30 days
  • Marketing spend and any platform fees

90-day plan

The 90-day plan: switch on, win the street, fill the diary.

Data control

Data control: nothing enters a report without a source.

The audit uses six evidence labels. Reports after the contract use the same discipline with the client's own data.

Verified

Read directly from a public source on a date

Observation

Seen when tested; may change

Inference

A reasoned conclusion, not a fact

Unknown

Needs the business's data or access

Illustrative

Hypothetical example, never the client's numbers

Reconstruction

Redrawn from live content, not a screenshot

Rules I work by

  1. Every number has a source and a date.
  2. Platform numbers are checked against billing before they are believed.
  3. Where data doesn't exist, the report says so; nothing is filled in.
  4. Models are labelled illustrative and every input is adjustable.
  5. The client owns every account; I work as a user.

Tracking I set up in month 1

  • GA4 events: WhatsApp click, call click, booking started, booking confirmed
  • Search Console indexing, queries, pages
  • Tagged links one WhatsApp link per campaign and channel
  • Counter question "how did you hear of us?" for 30 days
  • One sheet bookings, source, service, stylist, bill, returned?

Limits of this audit: no internal data. Client numbers, revenue, spend and booking rates are not claimed. Instagram, the Meta Ad Library and Google profile photos couldn't be read automatically and are marked Unknown.

Each stage, done before for a real business.

This journey combines what I did across seven projects. Each stage links to the case where it happened.

18

61 questions

61 questions owners and teams ask, and how I answer.

From "why should we let you audit us?" to "what if it doesn't work?". Search or filter by stage.

61 shown

Before we startWhy should we let you audit us before we agree anything?

Because the audit uses only public data and costs you nothing to read. For Arise & Shine it found the website was telling Google not to list it. You should know that whether you hire me or not.

Before we startWhat do you need from us for the audit?

Nothing for the first pass. I read your website, Google listing, reviews, prices and the competition from public sources. Access comes later, only if we work together.

Before we startHow long does an audit take?

Two to three days for a single-location business. For Arise & Shine: a visit on Saturday, public research on Sunday, before/after screens and the proposal on Monday.

Before we startWill you tell us things we already know?

Some. The value is in the order: which leak costs the most, which fix is cheapest, and what to do first. I rank everything by impact and effort.

Before we startIs this a sales pitch disguised as an audit?

The audit stands on its own. Every finding is labelled Verified, Observation, Inference or Unknown, so you can check it yourself. The proposal is one page at the end.

Market & audienceHow do you research our market?

I map every competitor in the catchment: rating, review count, hours, price signals and what their reviews praise. For Arise & Shine that was 17 salons within 1.5 km, six of them within 400 m.

Market & audienceWho is our real competition?

The salons a client passes on the way to you, and the ones that win the same searches. Adorn & Admire, 360 m away with 3,580 reviews, is the biggest threat on volume.

Market & audienceHow do you decide which customers to go after?

From evidence, not personas. Your hours (till 10 pm), valet parking and premium treatments point to evening professionals, frizz-treatment clients, bridal season and men's grooming.

Market & audienceShould we try to attract everyone?

No. Deep discounting attracts clients who leave for the next offer. I target clients who value the room, the stylist and the late hours, and who will come back.

Market & audienceWhat makes us different from the salon next door?

Open till 10 pm daily, valet on a tight street, Davines and Olaplex treatments, and a published price list. Most rivals close at 8–9 pm and don't publish prices.

Website & web designDo we need a new website?

Not first. Your site looks good and has a real price list. It needs to be switched on for Google, fixed on the first screen, and given a page per treatment.

Website & web designWhat if we don't have a website at all?

Then the Google Business Profile is the website for the first month: services with prices, photos, booking link. A fast one-page site with WhatsApp booking follows, then treatment pages.

Website & web designWhat is wrong with our homepage?

The first screen is a generic sentence, counters that show "0 +", buttons split by gender instead of need, and a chat pop-up that covers the headline. The best offer is two pages away.

Website & web designHow do you decide what goes on the first screen?

What the client needs to decide in ten seconds: what you're best at, proof (★4.9), the reason to pick you (open till 10, valet), and one clear way to book.

Website & web designWill a redesign change how our brand looks?

No. I keep your logo, colours and tone. The changes are in order, clarity and proof, shown as before/after screens before anything is built.

SEO, AEO & contentWhy don't we show up on Google?

Your homepage carries a "noindex, nofollow" tag that tells search engines not to list it. Searching your own name returned other salons' booking pages instead.

SEO, AEO & contentHow fast can that be fixed?

About ten minutes: one setting in WordPress, a real page title, and a sitemap submitted in Search Console. I offered to do it free on the walkthrough day.

SEO, AEO & contentWhich searches should we rank for?

Treatment and price searches like "hair botox price Kalyan Nagar" that no salon owns today, plus "salon near me" after 7 pm. Your price list is the best SEO asset you have.

SEO, AEO & contentWhat are AEO and GEO, and do they matter for a salon?

They are about being the answer when someone asks Google's AI, ChatGPT or Gemini for a salon. It matters more each month. Clear prices, consistent details, schema and FAQ pages are what get you quoted.

SEO, AEO & contentWhat content should we post?

Before/afters with the stylist's name, stylist spotlights, weekend slots, and client reels with consent. People book a person, not "our professionals".

SEO, AEO & contentHow do we get more reviews without being pushy?

A QR code at the counter and a thank-you WhatsApp with the review link after every visit. Never bought, never pressured. The gap is volume: 35 against 3,580 next door.

SEO, AEO & contentShould we be listed on Fresha, magicpin or WeddingWire?

Platforms own the "best salon" searches today, so a listing is worth testing. WeddingWire owns local make-up searches, which is the bridal door. Each is tracked as its own source.

SEO, AEO & contentWho takes the photos and videos?

Your team on the floor, with a short shot list from me: entrance, chairs, wash area, pedicure room, team, and the reveal moment with client consent. Twenty real photos beat any stock.

Paid mediaShould we run ads now?

Not before the site is indexed and tracking is in place. Ads to a page Google can't see, with no way to count bookings, is the most expensive way to learn nothing.

Paid mediaWhich campaigns would you run?

Six: hero treatments (botox, nanoplastia, keratin), "near me after 7 pm", brand defence, men's grooming, bridal season and win-back for lapsed clients.

Paid mediaGoogle or Meta?

Both, for different jobs. Google catches people already searching; Instagram reels create demand for treatments people didn't know they wanted. Each is judged by bookings, not clicks.

Paid mediaHow much should we spend?

A test budget you set, sized to get readable numbers in four weeks. The explorer on this page shows how budget turns into enquiries and bookings at assumptions you can change.

Paid mediaHow do you know an ad worked?

Bookings by source: a tracked WhatsApp link per campaign, "how did you hear" at the counter, and billing data. Spend follows booked chairs, not likes.

Paid mediaWhat will the ads look like?

Built from your real prices and strengths: "Hair botox in Kalyan Nagar, open till 10 pm, valet parking, ★4.9". Every claim and offer is confirmed by you before it runs.

Paid mediaWill bridal season be handled separately?

Yes. Pre-bridal packages run October to February with their own campaign, landing page and enquiry tracking, because the client, the ticket and the lead time are different.

Booking & appointmentsWhat is wrong with booking on WhatsApp?

Nothing, if it is a flow and not an open chat. Today it is a chat to a second number with no slot, no confirmation and no reminder.

Booking & appointmentsWhat does a good booking flow look like?

Pick the service, the stylist and the slot; get a confirmation; get a reminder the day before with a valet note. One confirmed line beats ten chat messages.

Booking & appointmentsHow do you reduce no-shows?

A reminder 24 hours before, an easy way to reschedule, and tracking no-shows by source so you can see where they come from.

Booking & appointmentsDo we need booking software?

One system linked from Google, Instagram and WhatsApp. Which one depends on what your team will actually use. I recommend after seeing how the desk works.

Booking & appointmentsHow do you measure bookings?

Enquiries by source, enquiry-to-booking rate, reply time, no-shows and bookings per day and hour. Most of it needs one simple sheet or a booking system, not a big tool.

Retention & revenueWhy do you talk about retention so much?

Salons grow on the second visit. A client who returns every five weeks visits about ten times a year. Keeping ten more regulars can matter more than fifty one-off visits.

Retention & revenueHow do you get clients to come back?

Rebook at the counter ("same time in 5 weeks?"), reminders timed to each service, a membership or prepaid card, and refer-a-friend.

Retention & revenueHow will marketing affect our revenue?

Through four numbers: new clients, return rate, visits a year and average bill. The model on this page shows how small changes in each multiply.

Retention & revenueHow much of the growth is down to marketing?

In the model, marketing alone moves roughly 45–75% of the uplift. The rest needs the salon floor: rebooking at the counter, consultation, membership terms. I show both sides.

Retention & revenueWill you increase our average bill?

Indirectly, through treatment pages and offers that sell the hero services. In the chair it is the stylist's consultation, and I say so.

Data & reportingWhat data will you need from us?

Monthly billing: new vs returning clients and average bill. Bookings by source. Current marketing spend. No-shows. Where clients heard of you, asked at the counter for 30 days.

Data & reportingWhat will you report every month?

The month first (revenue, bookings, sources, cost per booking, reviews), then the year, then the breakdowns by service, stylist and channel. Every number labelled.

Data & reportingHow do you stop wrong numbers getting into reports?

Every figure carries a label and a source. Platform numbers are checked against billing. If something cannot be proved, the report says "data not available".

Data & reportingWho owns the data and accounts?

You do. Ads, analytics and the Business Profile stay in your name with me as a user. If we stop working together, nothing leaves with me.

Data & reportingHow will we know if it is working?

Four scoreboard numbers: reviews a month, bookings by source, 60-day return rate and revenue by channel. Agreed at the start, read every month.

Data & reportingCan you work with our billing software?

Yes. A monthly export is enough to start: bills, new vs returning, service and stylist. If the software has an API, the report can pull it automatically.

AI & how I workDo you use AI?

Yes, across the work: Claude, ChatGPT, Gemini and Perplexity for research and analysis, n8n for automations, ComfyUI for image concepts. AI speeds up the work; the decisions are mine.

AI & how I workWill AI write our content?

It drafts; I edit to your voice and facts. Before/afters and stylist content come from your salon, not from a generator.

AI & how I workCan AI make up facts in the audit?

Not on my reports. Every claim was read from a source on a date and labelled. Where AI helped, a person checked it against the source.

AI & how I workAre you a one-person team?

Yes. One senior operator across strategy, website, SEO, ads, booking and reporting, with AI doing the heavy lifting. You talk to the person doing the work.

AI & how I workWhat tools will we need to pay for?

Usually only the ad budget and possibly a booking system. Analytics, Search Console, the Business Profile and Looker Studio are free.

Working togetherWhat happens after the audit?

A 30-minute walkthrough at the salon. If we go ahead: weeks 1–4 switch on, weeks 5–8 win the street, weeks 9–12 fill the diary.

Working togetherWhat do we get in the first month?

The site visible on Google, one phone number and set of hours everywhere, a fixed homepage, the review system at the counter, tracking, and a first baseline report.

Working togetherWhat do you need from our team?

Website and Business Profile access, Instagram access or a weekly content slot, one decision on the main phone number and hours, and permission to photograph the salon.

Working togetherHow much do you charge?

Fees, ad budget and targets are agreed together after the walkthrough. Nothing is assumed in the proposal.

Working togetherDo you guarantee results?

No one honest can guarantee revenue. I commit to the work, the measurement and a monthly read of what moved. You see the numbers as I do.

Working togetherWhat if it does not work?

The monthly report shows it early, and the budget moves away from what does not book chairs. Small tests first, then scale what works.

ProofHave you done this before?

Yes. TONI&GUY Bangalore, 16 salons: revenue +14.7% on last year from the month I joined. MR Jewels: showroom cost per click −66% after one goal fix. The casebook shows each one.

ProofHave you worked with salons?

TONI&GUY Bangalore, 16 premium salons, Google rebuilt salon by salon, per-salon Meta, a booking app and monthly salon P&L reporting.

ProofHave you fixed a Google profile before?

Gold Coins Resort: 45 profile changes including 17 priced services and replies to every open review. Elites Dental: 300 stuffed services cut to 121.

ProofHave you worked with businesses that had no web presence?

Swift Restoration had zero service or location pages; the plan builds them before any ad spend. The same order applies here.
