The tills had their second-best month of the year. The ad account had its most expensive. Those two facts are the whole report.

Section 02

The lift panel

One table, three horizons. MoM is momentum, YoY is the real trend once seasonality is stripped, and vs Jan ’25 is the whole transformation. Green is good — including when the number falls, for cost metrics.

Bar length scales with the size of the move (capped at 150%). Revenue-per-rupee and cost-per-order have no comparable Jan ’25 basis — Meta spend wasn’t tracked then.

Read it this way. Everything the salons control is up: revenue +14% YoY, orders +21% YoY. Everything the auction controls is turning against us: CPC +15% MoM, cost per MQL +18% MoM. Average bill is the quiet worry — ₹2,655 is 6% below last July.
On the 13.57% conversion rate. It looks wrong against 92,478 clicks and 19,821 conversions — that ratio is 21.4%. It isn’t. Google divides conversions by interactions, not clicks, and Performance Max and Demand Gen count engagements that never registered as a link click. The account had roughly 1,46,065 interactions in July. Both numbers are true; they answer different questions. This report uses clicks throughout so the 19-month series stays comparable.

MQL → SQL, month by month

Marketing (MQL) — what Google Ads bought — against sales (SQL) — what the tills recorded. June’s bill count has now landed and is filled in; July is restated to the exact campaign-report totals.

the four-month truth
And the curve is generous. On its own 2026 response curve, ₹4.34L should have bought 21,728 MQLs. It bought 19,821 — 9% under. July didn’t just hit the ceiling; it underperformed the ceiling. Section 06 shows where.

What the spend is actually worth

Blended ROAS flatters everyone: it credits paid media with revenue the salons would have taken anyway. Regressing 19 months of orders against MQLs separates the two.

Inside the Google account

60 campaigns exist; 24 spent money in July. This is the first issue with campaign-level data, and it answers the question Section 05 raised — the ceiling isn’t the Bangalore market. It is four line items.

● limited by budget · red CPA is more than 1.6× the network median of ₹21.88, green is below 0.75×. Optimisation score is Google’s own account-health rating. Conversions are shown as reported, including fractional store-visit modelling.

The ₹67,466 problem. T&G Koramangala 4th PMAX is the single largest campaign in the account — 16% of all Google spend — running at ₹60.66 per conversion against a network median of ₹21.88. Google’s own status on it reads: “limited by budget; most asset groups limited by policy; ad strength is poor”. Meanwhile the same store runs a second campaign at ₹24.13 on a ₹420/day budget. The account is spending eight times more on the worse of two campaigns for the same salon.
The budget cap is pointed the wrong way. The two cheapest campaigns in the account — High-Intent Always-on Search at ₹14.91 and All Stores PMax at ₹16.24 — are both flagged “limited by budget”. So is the ₹60.66 campaign. Google is telling us it could buy more of the cheap stuff and more of the expensive stuff, and we have not chosen between them.
Loose ends. 2 legacy Smart campaigns are still trickling ₹225 at ₹45.05 per conversion. The Demand Gen campaign launched 30 July spent ₹4,001 for zero conversions and currently reads “Not eligible”. Neither is large; both are noise that makes the account harder to read.

Quadrants split at the network medians — ₹69 CPL and 102 leads. Lavelle Road ran no Meta campaign in July, as in June. Frequency above 3 (HRBR Kalyan Nagar, 3.7) means the same people are seeing the same creative repeatedly.

The free money. The CUT seven spent ₹43,017 for 453 leads. The same rupees at the SCALE group’s ₹33 CPL would buy 1,299. Assume realistic decay as those campaigns scale — say ₹40 CPL — and it is still +348 leads for zero extra budget.

Blended cost per acquisition mixes two currencies — a Google conversion (a call, a direction request, a store visit) is not the same thing as a Meta form lead. It is a ranking device, not a valuation. ₹0.81L of network-level Google spend (19%) cannot be attributed to any single salon and is excluded from these cards. Google Business Profile actions and the CRM calling log were not supplied for July, so the GBP action mix and the follow-up funnel from Issue Nº 06 are absent this month.

The daily budget, store by store

What each salon is allotted per day — Google as set in the account (enabled campaigns only), Meta as July actual ÷ 31. The store-level network runs on ₹21,045 a day, before the ₹5,400/day of network campaigns.

Daily budgets are the sum of enabled campaigns per store; where a salon runs two campaigns both are counted. 36 paused or removed campaigns hold a further ₹18,530/day in budget definitions that would activate if re-enabled.

Section 09

August, three ways

Built from the account’s own response curve, the orders model, and 2025’s August seasonality (orders +10.2% on July, average bill +5.7%). August is structurally a good month — the question is only how much it costs to get there.

Scenario

Hold the line

Same budget, same split. The default — and it still grows, on seasonality alone.

Assumptions: MQLs from the fitted 2026 response curve, discounted 9% to match July’s actual underperformance. Orders = 6,984 + 0.1385 × MQLs, × 1.102 August seasonality. Average bill ₹2,805 (July’s ₹2,655 × the 2025 Jul→Aug ratio). Meta leads are not in the orders model, so all three revenue lines understate the reallocation case.

Why Reallocate and not Stretch. Stretch buys 1,676 more MQLs for ₹1.03L — a marginal CPA of ₹39, three times the reported average and right in the zone that has produced nothing since March. And Section 06 shows a cheaper source of the same volume: fixing Koramangala 4th Block’s Google CPA to the network median would free roughly ₹43,943 a month without touching the budget at all.
The one number to watch
₹2,655
July average bill · -6.0% YoY

Orders are up 21% on last July; revenue only 14%. The gap is the average bill, down 6% year on year and 9% off November’s ₹2,931 peak. Paid media is filling chairs with cheaper baskets. If ABV recovers to last July’s ₹2,823 at July’s order count, that is ₹16.97L a month — more than three months of total ad spend, and not a rupee of it comes from the auction.

Section 10

Verdict

Six moves for August — ranked by rupees returned per rupee of effort. Five of the six cost nothing.

i

Rebuild Koramangala 4th Block before spending another rupee there.

₹76,034 of Google and ₹6,132 of Meta — 15% of all media — for a ₹54 blended acquisition cost against a ₹24 median. The big PMax campaign carries Google’s own warning: most asset groups limited by policy, ad strength poor. Fix the assets or move the budget to the ₹24.13 search campaign already running for the same salon.

₹43,943/month at median CPA
ii

Point the budget cap at the cheap campaigns, not the dear ones.

High-Intent Search converts at ₹14.91 and All Stores PMax at ₹16.24 — both capped. The ₹60.66 campaign is capped too, on a ₹4,200/day budget. Move ₹1,500/day from the second to the first two and the account buys the same volume for materially less.

Same spend, lower blended CPA
iii

Move the CUT seven’s ₹43,017 of Meta into the SCALE seven.

VR Bengaluru (₹139), Shantiniketan (₹121), Marathahalli (₹103) and Koramangala 4th Block (₹97) buy leads at three to four times what JP Nagar (₹19), Koramangala 8th Block (₹23) and HRBR (₹26) pay. Same total budget, better addresses.

+348 to +846 leads · ₹0 extra
iv

Clean the account.

Kill the Demand Gen campaign — ₹4,001 spent, zero conversions, currently “Not eligible”. Retire the 2 legacy Smart campaigns. Archive the 36 dormant campaigns holding ₹18,530/day of budget definitions. None of it is large; all of it makes the next decision faster.

₹4,226 recovered immediately
v

Fight the average bill, not the auction.

₹2,655 is the softest bill of any July on record. Service mix, add-ons and retail attach are inside the salons’ control and cost nothing per unit. Recovering ₹168 of average bill is worth more per month than the entire Google budget.

₹16.97L/month at flat volume
vi

Get the GBP and CRM exports back.

Issue Nº 06’s sharpest finding was that 1,112 Meta leads were never called — a 12.6% call rate. July’s Meta volume is up 49%, which means the un-called pool is almost certainly larger. Without the calling log this report still cannot see the biggest leak in the funnel.

Last measured: 1,112 leads uncalled

July was not a bad month. It was the month the cheap growth ran out — and the first month where the answer is visible inside the account, not inside the auction.
